I don't think the idea that every person who goes to hell becomes a demon is standard, is it?

I don't think so, either. Tortured souls, over hundreds or thousands of years can *become* demons, but i think that some just stay tortured souls. There's nothing i can think of in SPN canon that says everyone that goes to hell becomes a demon.

I've always figured that if you went to hell on your own (not because you sold your soul or anything) then you kind of got shoved into a mass with all the other lost souls down there, like the people you saw waiting in line when Crowley tried to revamp the system. You're being punished, but it's not one-on-one personal torture (though it could turn into that, if you catch a demon's attention). Whereas if you sold your soul to a demon, then that demon owns you, and you can look forward to eons of endless torture until you finally break and take up the knife yourself - because that's how the crossroad demons increase their power, either by turning you into a demon who can serve them, or by bartering away your soul to another demon who wants to do the same thing.
