I assumed the "twist" shock was just about Disney convention itself?

I was spoiled by accident ahead of time, but even looking for signs of it I didn't really see much beyond the questionable motives of all those older brothers (which - I thought there were 12, not 8?). Even looking for the signs of betrayal ahead of time it was hard to see, enough that up until the betrayal actually occurred I started to wonder if maybe I misread something and Hans didn't turn out to be the bad guy.

That said, I think the "twist" or "shock" aspect has less to do with how Hans' betrayal itself was shocking in its own right and more that it was unexpected, coming from a Disney movie. Given Disney's M.O. about things like "love at first sight" and "happily ever after" and all that, I think that the fact Disney went so radically against their own grain was what threw people off, rather than the betrayal itself.
