Sirius and Snape are supposed to be the same age. Cillian could have played Rickman's son by the time the third movie came out. He was so young looking. That would have been really odd.

Alan Rickman (and a bunch of other actors, for that matter) was too old for the role, though (awesome performance aside). Snape was supposed to be a thirty-something man - a very, very beaten by life thirty-something, but definitely younger than he looked in the films.

They offered Snape to Tim Roth, who was around 39 when the first movie was filmed. He turned it down, unwittingly depriving us of Rosencrantz and Guildenstern as Sirius and Snape.

Casting Alan Rickman was the big mistake. He was almost twice the age Snape was supposed to be in the first film. If they'd gone age-appropriate in that casting they might've followed suit for the others...
