the last time I saw concept art that would have been cooler than the actual in-game character was for Suikoden V. since then I feel like most creators but especially video games (they go through a lot of concept designs before settling on a look, way more than anime or even big-budget movies) have gotten really good at discerning that their first ideas aren't their best ideas.

like, I even remember all the concept art for Star Wars that would have looked utterly stupid in movies but eventually did get sort of used in video games, where it became an easter egg for fans. they weren't great concepts, at all, and I'm glad the art directors knew that from the get-go.
